TOFU, MOFU, BOFU: does the marketing funnel still work in 2026?

Buyers no longer move neatly from awareness to purchase. What still holds about top, middle and bottom of funnel, what changed with AI search and algorithm-driven ads, and how to plan content for each stage.

The short answer

TOFU, MOFU and BOFU stand for top, middle and bottom of the funnel: awareness, consideration and decision. The model still works as a planning tool for what to say to people at different levels of readiness. What no longer works is treating it as a straight line, because buyers jump between stages, and AI search and ad algorithms now shape much of the journey.

Key takeaways
  • Use the funnel to plan messages by buyer readiness, not as a fixed path every customer follows.
  • Google’s research describes a “messy middle” where buyers loop between exploring and evaluating options.
  • AI Overviews take many informational clicks, so top-of-funnel content must earn citations and memory, not just traffic.
  • Most small businesses should fix BOFU first: offer, landing page, follow-up speed and tracking.

What do TOFU, MOFU and BOFU mean?

The marketing funnel splits potential customers by how close they are to buying. Wide at the top, because many people are just becoming aware of a problem. Narrow at the bottom, where a few are ready to choose a provider.

StageBuyer’s questionTypical contentTypical goal
TOFU (top)“I have a problem. What is going on?”Short videos, guides, social posts, answers to common questionsReach and memory
MOFU (middle)“What are my options?”Comparisons, pricing guides, case examples, webinars, checklistsEngagement and email or retargeting lists
BOFU (bottom)“Who should I hire, and is now the time?”Service pages, reviews, offers, quotes, demos, free consultationsLeads, calls and sales

Is the marketing funnel dead in 2026?

No, but the straight-line version is. Real buyers do not walk politely from one stage to the next. A homeowner might see your video, forget about you for three months, Google “best roofer near me,” read reviews, ask ChatGPT for a comparison and call you the same afternoon. Another goes straight from a referral to a booked call.

Google’s research describes this as the “messy middle”: people loop between exploring options, which widens the list, and evaluating them, which narrows it, until they decide.

The lesson for small businesses: even if you are not the best known name, you can win in the middle by showing up with social proof, clear authority, availability right now and a low-risk first step. Those were among the six biases Google tested, alongside category heuristics, scarcity and the power of free.

What changed with AI search and AI ads?

TOFU: fewer clicks from informational searches

Top-of-funnel content used to mean blog posts that ranked for questions. Now Google often answers those questions itself.

Google said in May 2025 that AI Overviews had scaled to over 1.5 billion users. TOFU content still matters, but its job shifts. It needs to be the source AI tools cite, and it needs to make your name memorable on video and social, where people still watch.

MOFU and BOFU: algorithms decide who sees what

On Meta and in Google’s Performance Max, AI picks the audience. You no longer build a separate “cold,” “warm” and “hot” audience for every stage with the same precision. Instead, your creative and your conversion data tell the algorithm who to find. A TOFU-style video and a BOFU-style offer can run in the same campaign, and the system shows each one to the people most likely to respond.

That is why TOFU still matters. BOFU ads only work on the small share of people ready now. TOFU builds the memory that makes the other 95% pick you later.

What still works about the funnel?

  • Matching the message to readiness. A cold viewer does not want a “Book now” pitch. A ready buyer does not want a long story.
  • Planning content in layers, so you are not producing only one type.
  • Measuring drop-off between steps: views to visits, visits to leads, leads to sales.
  • Spotting leaks. If BOFU conversion is weak, more TOFU spend will not fix it.

How do you build a full-funnel strategy for a small business?

Work backward from the sale. Most small businesses spend on awareness while their bottom of funnel quietly loses leads.

  1. 1Fix BOFU first. A clear offer, a fast landing page, visible reviews, easy contact and a reply to every lead within minutes.
  2. 2Make sure tracking works. Every form, call and booking should register as a conversion in Google and Meta, ideally with server-side tracking.
  3. 3Build MOFU assets for the questions you hear on sales calls: pricing, comparisons, timelines, what to expect.
  4. 4Set up follow-up. Email or text sequences for leads who are not ready, and retargeting for visitors who did not convert.
  5. 5Add TOFU last, and keep it simple: short videos and posts that answer real questions, with your face and name on them.
  6. 6Review monthly, stage by stage, and put the next dollar where the biggest leak is.

What metrics should you track at each funnel stage?

StageMetrics that matterWarning sign
TOFUReach in your market, video views, branded search growthLots of views, no growth in branded search
MOFUEngaged visits, email sign-ups, retargeting audience size, guide downloadsVisitors leave pricing or comparison pages quickly
BOFUConversion rate, cost per lead, lead-to-sale rate, time to first replyLeads come in but few turn into booked jobs
After the saleReviews, referrals, repeat purchasesHappy customers but no new reviews

Where do ChatGPT and AI assistants fit in the funnel?

More buyers now ask an AI assistant questions that used to go to Google: “What should a kitchen remodel cost in Dallas?” or “Compare these three CRM tools for a small team.” These conversations cover the top and the middle of the funnel in one go, and sometimes end with a short list of recommended providers.

You cannot buy your way into most of those answers. What helps is the same work that builds a strong funnel anyway:

  • Clear service and pricing pages that state what you do, where and for whom.
  • Honest, specific answers to common questions on your own site.
  • Consistent business details and plenty of recent reviews on Google and industry sites.
  • Mentions on local news, partner sites and directories that AI tools read.

What are common funnel mistakes?

  • Sending cold traffic straight to a “Book a call” page with nothing in between.
  • Producing only TOFU content because it is easy, with no path to a lead.
  • Judging awareness ads on cost per lead, then cutting them before they could work.
  • Never following up with leads who were not ready the first time.
  • Treating the funnel as a one-time project instead of a monthly review.

Do you need a different funnel for B2B and B2C?

The stages are the same. The time spent in each one differs. A local plumber’s emergency customer can go from TOFU to BOFU in ten minutes. A B2B software buyer may spend months in the middle, with several people involved. For long journeys, invest more in MOFU: email nurture, comparison content and retargeting. For short ones, invest more in BOFU: visibility in search and maps, reviews and instant response.

Should you still say TOFU, MOFU and BOFU?

Use the words if they help your team plan. Just do not let the model fool you into thinking every buyer follows it. A better way to think about it in 2026: you are building a system that is visible at every moment someone might need you, with the right message ready for whatever stage they happen to be in.

Frequently asked questions

TOFU content builds awareness, like short videos and helpful guides. MOFU content helps people compare options, like pricing guides and case examples. BOFU content helps them decide, like service pages, reviews, offers and free consultations.

The idea of a straight, one-way funnel is outdated. Buyers loop, skip stages and come back months later. The funnel is still useful for planning messages by readiness and spotting where you lose people.

Usually the bottom. Fix your offer, landing page, follow-up speed and tracking first. More awareness spending will not help if ready buyers drop off before they become leads.

AI Overviews answer many informational questions directly, so fewer people click. TOFU content now needs to be clear and trustworthy enough to be cited, and it should build memory through video and social, not only search traffic.

Not always. With AI-driven campaigns on Meta and Google, you can run awareness and offer creatives together and let the system match them to people. Separate campaigns still make sense when budgets or goals differ a lot.
