Performance branding: why ads alone stop working, and how to build a brand that lowers your cost per lead

Ads that only chase people ready to buy today get more expensive every year. What performance branding is, how to split your budget, and how a small business can measure brand without a big agency.

The short answer

Performance branding is marketing that builds your brand and drives measurable leads or sales at the same time. Instead of choosing between “brand ads” and “performance ads,” you make ads that people remember and that still have a clear next step. Over time, a known brand gets cheaper clicks, higher conversion rates and more direct and branded search demand.

Key takeaways
  • About 95% of potential buyers are not in the market right now, so ads aimed only at today’s buyers miss most of your future customers.
  • Binet and Field’s research suggests roughly 60% brand and 40% activation for consumer brands, and about 46% and 54% for B2B.
  • When Google shows an AI Overview, organic and paid click-through rates have dropped sharply, and cited brands hold up better (Seer Interactive, 2025).
  • Measure brand with branded search, direct traffic, conversion rate and cost per lead over time, not only with last-click ROAS.

What is performance branding?

Most small businesses run what they call performance marketing: search ads, retargeting and lead forms aimed at people ready to buy. It works, until it does not. Costs rise, the same audience gets saturated and growth stalls.

Brand marketing is the opposite end: making people know, remember and trust you before they need you. It is often seen as vague and expensive, something for big companies.

Performance branding joins the two. Every piece of marketing should do both jobs: leave a memory of who you are and what you do, and give the ready buyer an easy way to act. A strong ad with your face, your name and a clear offer is performance branding. A generic stock-photo ad with “Get a quote” is not.

Why are ads alone not enough anymore?

Three things changed at once for small businesses.

  1. 1More advertisers chase the same small group of ready buyers, which pushes up costs.
  2. 2Platforms like Meta and Google now use AI to decide who sees your ads. They reward ads that get engagement and conversions, which favors brands people already recognize.
  3. 3AI answers on Google reduce clicks. When the answer is on the results page, fewer people click anything, and the ones who do often click a brand they know.

The rule was built for B2B, but the idea fits most local and service businesses. Nobody needs a new roof every month. When they do, they call the company they remember or the one a neighbor named. If you only advertise to the 5%, you are not in the running for the other 95% when their moment comes.

How do AI Overviews change the case for brand?

The same study found that brands cited inside the AI Overview had 35% higher organic CTR and 91% higher paid CTR than brands that were not. Seer notes this may reflect brand authority rather than cause it. Either way, the direction is clear: known, trusted brands keep more of the clicks that remain.

How should you split budget between brand and performance?

The best known research comes from Les Binet and Peter Field, who studied hundreds of campaigns from the UK’s IPA effectiveness awards. Their headline finding: brand building drives long-term growth, and activation drives short-term sales. You need both.

brand building vs activation: the B2B budget split suggested by Binet and Field’s modeling, compared with about 60/40 for consumer brands. Source: Binet and Field for the LinkedIn B2B Institute, via The Drum (2023)

These are averages from large brands, not rules for a business spending $5,000 a month. Binet and Field themselves say the right split depends on the category and context. Smaller, newer and local businesses usually need more activation, because they need cash flow now. The point is not to hit 60/40. It is to stop spending 100% on capturing demand and 0% on creating it.

What does performance branding look like in practice?

You do not need a TV ad. You need consistency and memorable assets in the channels you already use.

  • Distinctive brand assets: the same colors, logo, truck wrap, jingle or tagline, used everywhere for years.
  • People on camera: the owner or team explaining the work. Faces are easier to remember than logos.
  • Video reach campaigns on YouTube, Meta or connected TV, aimed at your service area, with your name in the first seconds.
  • Useful content that answers real customer questions, so you show up in search and in AI answers.
  • Reviews and local proof: a steady flow of Google reviews and real project photos.
  • Every ad branded: even a direct response ad should make it obvious who it is from.

How do you measure brand as a small business?

Brand does not show up neatly in last-click reports, which is why it gets cut first. You can still track it with tools you already have.

  1. 1Track branded search volume in Google Search Console and Google Ads: searches for your business name.
  2. 2Watch direct traffic and “how did you hear about us” answers on forms and calls.
  3. 3Compare cost per lead and close rate before and after you invest in reach.
  4. 4Run simple geo tests: increase brand spend in some zip codes or cities and compare with similar areas.
  5. 5For larger budgets, consider marketing mix modeling. Google’s Meridian is a free, open-source option, usually run by an analyst.

How does a stronger brand lower your ad costs?

There is no single number that applies to every business, and you should be wary of anyone who promises one. The mechanism is easy to follow, though.

  • People click ads from names they recognize more often, so the same budget buys more visits.
  • Visitors who already know you trust the page faster, so more of them call or fill the form.
  • More people search for your name directly, and branded search clicks are usually the cheapest you will buy.
  • Sales calls are shorter, because the lead arrives half-convinced.

Each of these is small on its own. Together, over a year or two, they are often the difference between a business that can afford to grow its ad spend and one that hits a wall.

What are the most common performance branding mistakes?

  • Changing the look and message every few months, so nothing sticks.
  • Running “awareness” ads that never say who you are until the last second.
  • Cutting all brand spend the first slow month, before it had time to work.
  • Judging brand campaigns on last-click ROAS, which they were never built to win.
  • Hiding the owner and the team behind stock photos.

When should a small business invest in brand?

Not on day one. If you have no proven offer, no reviews and no working lead flow, fix that first. Brand spending works best when there is something solid to amplify. Good signs you are ready:

  • Your lead campaigns are profitable but costs keep creeping up.
  • You have hit a ceiling: more budget on search ads brings few extra leads.
  • Customers who know you close faster than cold leads.
  • You plan to be in the same market for years, not months.

Frequently asked questions

Performance marketing targets people ready to act now and is judged on immediate results. Performance branding also builds memory and trust, so more people choose you later, while still giving ready buyers a clear way to act.

It comes from research by Les Binet and Peter Field, which found that consumer brands grew most efficiently with about 60% of budget on brand building and 40% on activation. For B2B, their later work suggests about 46% brand and 54% activation.

Yes, at a smaller scale. Consistent branding, reviews, local video reach and an owner people recognize all make your search and social ads convert better. Start with a small share of budget and measure branded search and lead costs.

Expect months, not days. Short-term sales lifts can show quickly, but the bigger effect builds as more people remember you. Review brand investments over at least a quarter.

Track branded search volume, direct website traffic, “how did you hear about us” answers, review growth and changes in cost per lead and close rate. Geo tests can help show the effect of brand spend.
